　　目的：探讨如何采取正确的方式与方法缩短平均住院日，以减少患者的直接和间接经济负担，达到医院综合效益最大化。方法：运用科室月运营分析，发现主要问题进行专案改善，采用专案管理的方法进行持续改进。结果：实施专案管理后术前住院天数及平均住院日分别下降0.71和1.46天，P＜0.05，具有统计学意义。结论：通过专案管理的方法，设计单病种住院天数，规范临床路径，达到科学缩短住院日的目标。

Objectives: To find out correct methods to shorten average length of stay, reduce direct and indirect economic burden and maximize hospital total benefit. Methods: Find main problems by analyzing monthly operation report and carry out project management. Results:After implementing project management, the average preoperative days and total average length of stay decreased 0.71 day and 1.46 day respectively (P<0.05). Conclusions: By project management, setting average length of stay of single disease and standardizing clinical pathway can scientifically shorten average length of stay.
