为提升某一电子企业的产品切换速度,运用快速换模技术并按照六西格玛DMAIC的系统方法客观地分析了导致换线耗时的原因,采取了改进措施;从步骤、换线员工、工具、操作时间等各方面对过程进行了标准化;并建立了便于持续改进的目视化管理看板。实践证明,换线耗时少了,过程稳定了,生产效率得到了提高。

Multiple electronic products were manufactured on an existing production line in a company. The changeover time was long, resulting in low productivity. To increase the productivity, six - sigma is used to analyze the production process, workers' operations, tools used, and task times. Based on the analysis, the production process and the tools used are redesigned, and the workers' operations and task times are standardized. Further, visual management is realized by using Kanban. In this way, the changeover time is significantly reduced and the productivity is significantly increased.
